Leading for results by developing how work is performed

Leadership is often associated with setting direction, defining goals, and ensuring results. While these responsibilities are important, they are not sufficient to create sustainable success. In complex and fast-changing environments, results are ultimately determined by how work is carried out within the organization – by the processes, methods, and capabilities that shape daily operations.

At Sandholm Associates, we therefore view leadership as fundamentally connected to the development of how the organization works. Effective leaders not only define what should be achieved; they take an active role in shaping how it is achieved. This includes supporting the organization in developing robust processes, improving ways of working, and strengthening the capability to solve problems and continuously improve.

This perspective places leadership close to the operational reality. It requires presence, understanding, and engagement in the processes where value is created. Leaders need to understand how work flows, where challenges arise, and how variation and disturbances affect performance. Based on this understanding, they guide and support employees in developing more effective methods and processes. In this way, leadership becomes a driving force for both performance and learning.

A central aspect of this approach is the balance between what and how. Many organizations focus heavily on targets and outcomes, but give less attention to the conditions required to achieve them. Sustainable results are not created by pressure alone, but by systematically improving the way work is performed. Leadership therefore involves ensuring that the right conditions and methods are in place for success.

Equally important is that leadership is grounded in clear and well-established core values. These values provide direction in situations where decisions are not obvious and ensure consistency in how leadership is practiced across the organization. When values such as customer focus, continous improvements, and respect for people are truly embedded, they guide everyday actions and create a stable foundation for long-term development.

Leadership in this sense is not a role limited to individual  authority. It is a capability that combines direction, support, and development. It is about aligning goals, ways of working, and values, and about enabling the organization to achieve results through its own strengths and competence.
